Approach

Decisions first. Technology second.

Most AI architecture problems are decision problems first. This is how I work through them: question the architecture before adding complexity.

The Handbrake, in Practice

Pause. Question. Then move.

P

Pull

Hold the position

Before anything new goes in, pause. No new agent, platform or vendor until the real question is clear.

P

Question

Look hard at what you have

Does it address a real business need? Is the architecture appropriate? Are the risks understood? Is the added complexity justified?

P

Release

Move with a clear head

Go ahead with a direction you can explain to management and to the team that builds it, and check that it still holds along the way.

What an Engagement Looks Like

What you bring, what I do, what you get.

Step 1Understand

Architecture documents or diagrams, and one or two people who know the system.

I ask what the business need is and what already exists: data, systems, constraints and the people who depend on them.

Agreement on the question we are actually answering.

Step 2Evaluate

Access to the information needed to judge data flows, access and reliability.

I compare the realistic routes, including improving what is already in place, with their trade-offs and risks. Simpler options get a fair hearing.

The realistic options side by side, with trade-offs and risks.

Step 3Design

A decision maker who can react to the direction.

I recommend a direction and show the reasoning, so the decision can be explained to management and to the team that builds it.

A recommendation with the reasoning behind it, in plain language.

Step 4Review

Agreed milestones during the implementation.

As implementation proceeds, I independently check at those milestones that the major decisions still hold.

Technical Review Notes after each milestone.

Principles I Work By

What you can expect from me.

Start with the need

The technology follows the problem, not the other way around.

Complexity has to earn its place

Every agent, integration or platform is one more thing to secure, operate and explain.

Data and security come first

Foundations are settled before more AI is added on top, not afterwards.

Plain language

Findings are written so technical and non-technical decision makers can both act on them.

Honest about limits

I will say so when something is outside my scope, or when the evidence is not there yet.
